Token ROI

The measurable value produced per token consumed. The business metric for Context Efficiency.

Token ROI translates Context Efficiency into business language. It asks: what did we get for what we spent? This requires defining "value" in concrete terms — features shipped, bugs fixed, documents produced, decisions made — and dividing by total token consumption. Token ROI makes AI spending legible to business stakeholders who don't care about tokens but do care about output per dollar. It also surfaces the hidden costs: re-onboarding tokens, wasted reasoning, and Token Burn all reduce ROI even if the raw output looks productive.

Example
A team tracks Token ROI for their AI coding agent over a quarter. Total tokens consumed: 12 million. Output: 47 features shipped, 89 bugs fixed, 23 documents written. Token ROI: ~88,000 tokens per deliverable. They then implement persistent memory and structured context. Next quarter: 8 million tokens consumed. Output: 52 features, 95 bugs, 28 documents. Token ROI: ~46,000 tokens per deliverable. The system got nearly twice as efficient — not from a better model, but from better architecture.
